15-Part Pre-Webinar Nurture

From the second they register through 15 minutes before you go live. Each email pulls apart one limiting belief that keeps your audience stuck, and reframes it through your method.

1 You're in - the Dispatch-First Automation Workshop is locked in T-7
Preview Save this, you'll need it Sunday at 7pm EST.

Alright, you're in.

You just grabbed your seat for The Dispatch-First Automation Workshop, live this Sunday at 7pm EST, and I'm genuinely glad you did because this is the one thing almost nobody in the trades is doing yet, and it's the one thing that actually moves the needle before you spend another dollar on marketing.

Quick context on me in case we haven't met. I'm Tersh, I run Trade Automation Pros with my business partner Josh Crouch, and between the two of us we also run two HVAC companies in the same market on purpose (yeah, we compete with ourselves, it's a long story, I'll get into it in a future email), so everything I teach gets tested in real companies with real dispatchers and real customers before it ever makes it into a training.

Here's some of what I'll be breaking down live on Sunday:

  • Why dispatch and CSR call handling is the highest leverage automation in your whole business, and why I'd fix that before I'd ever touch a marketing budget
  • The AI voice agent we built, her name's Sarah, yes we named her, don't judge us, and how she actually sounds on a real call
  • The custom GPT we built live in about ten minutes that turns a technician's messy voice notes into an actual usable SOP
  • Which of the 750-plus tools we've tested actually earned a permanent spot in our stack, and which ones we tried and quietly deleted

Save this link, you'll need it Sunday to get in the room:

[LIVE ROOM LINK]

Go ahead and get it on your calendar so it doesn't sneak up on you: [CALENDAR LINK]

I'll send you a handful of emails between now and Sunday, some of it's stuff we've never put out publicly before, so keep an eye on your inbox.

See you Sunday,
Tersh

2 Marketing isn't your leak, dispatch is T-6 (AM)
Preview Marketing isn't your leak. Dispatch is, and here's why.

Okay so here's a hot take, and I say this to every trades owner who asks me where to start with AI.

Most of y'all are about to throw more money at ads, at SEO, at some new lead gen thing, when the actual leak in your business is happening on the phone, before the lead even gets to a technician, and nobody's looking at it because it's not as sexy as a new marketing campaign.

You can spend $5,000 this month on ads, and if your CSR misses the call, or takes forty five minutes to call back, or the after hours line just rings and rings, that money's gone before it even had a chance to turn into a job.

So with that being said, dispatch and CSR call handling is the first thing Josh and I fix in every company we touch, including our own two HVAC companies, before we ever touch a marketing dollar. It's the highest leverage move in the whole business, and almost nobody's doing it first.

This is exactly what we're breaking down live Sunday at 7pm EST, why dispatch comes before marketing spend and what that actually looks like inside a real trades company.

[LIVE ROOM LINK]

Tersh

P.S. Keep an eye out for tomorrow's email, I'm walking you through something we built in our own company that I don't think I've ever shared publicly before.

3 we run two HVAC companies against each other on purpose T-6 (PM)
Preview Two HVAC companies, one philosophy: dispatch first.

If you're anywhere close to where I was a few years back, you've got more leads coming in than your team can actually handle well, and that's a good problem until you realize half of those leads are getting fumbled on the phone before a technician ever sees them.

I didn't believe dispatch automation would move the needle either, not until we tested it on ourselves first.

Josh and I run Trade Automation Pros, but we also own Service Emperor HVAC in the Savannah and Pooler area, and we own TriStar HVAC, and yeah, those two companies compete against each other in the same market. On purpose. It's the only way we trust the stuff we teach, because if it doesn't hold up when we're the ones getting the angry customer call, we're not putting it in front of you.

Service Emperor sits at 4.9 stars across 100-plus Google reviews and carries a BBB A+ rating, and across both companies and the clients we've worked with, we've deployed over 200 automations at this point, dispatch routing, missed call recovery, review requests, the boring stuff that quietly makes or breaks a service business.

None of that happened because we're smarter than anybody else. It happened because we tried it in our own companies first, kept what worked, and threw out what didn't.

That's exactly the process I'm walking you through live Sunday at 7pm EST, what we tested, what we kept, and how to skip straight to the stuff that actually works in your business.

4 the podcast episode I'd send my past self T-5 (AM)
Preview The episode I'd send myself before starting all this.

Every week on Service Business Mastery, which is the podcast Josh and I run for trades owners (160,000-plus people tune into that thing every month, which still kind of blows my mind considering it started as us just talking into a microphone in a spare office), we get into the exact stuff we're going to cover Sunday, just not with the same depth.

If you want a head start before the live training, I'd point you to the episode where we break down the AI voice agent we built, her name's Sarah, and what it actually took to get her answering calls on the first ring instead of sounding like a robot reading a script.

[PODCAST EPISODE LINK]

Fair warning, that episode barely scratches the surface. There's a lot we couldn't get into because a podcast episode can only run so long, but Sunday, live, I can go as deep as you want and actually show you the thing working instead of just talking about it.

[LIVE ROOM LINK]

Tersh

P.S. If podcasts aren't your thing, no worries, everything in that episode gets covered live Sunday anyway.

5 you don't have time for this (I get it) T-5 (PM)
Preview I get it, you don't have time. Read this anyway.

I know what a lot of you are thinking right now, something like "Tersh, I run two service trucks and a full schedule, I don't have time to sit through a training on AI tools."

I get it. I thought the same thing, and honestly I still think it most mornings before my coffee kicks in.

But then something changed my mind. Josh and I have personally tested over 750 tools at this point so that you don't have to, and the whole reason we do that is so you're not the one burning your Tuesday afternoon trying to figure out if some new AI thing is worth your time. We already did that part. We already killed the tools that wasted our time and kept the small handful that actually earned a spot in our stack.

Same thing with the custom GPT we built for turning a technician's messy voice notes into an actual usable SOP. That took us maybe ten minutes to set up, live, on camera, with zero prompt engineering degree between the two of us.

So with that being said, the point of Sunday isn't to hand you more homework. It's to hand you the shortcut, the stuff we already tested so you can skip straight to what works, even if you're slammed and running two trucks and a full board.

[LIVE ROOM LINK]

Tersh

P.S. If you've got zero time, that's exactly who this training is for. The whole point is doing less, not more.

6 the missed call that changed how we run both companies T-4 (AM)
Preview The missed call that changed how we run two companies.

Before Trade Automation Pros existed, I was just trying to keep one HVAC company from falling apart during a recession.

I came up running dispatch for somebody else's company, and I helped grow that business from $1 million to $8 million, through a recession, which if you've never tried to grow a home services company while the economy's shrinking, I promise you it's not fun and it's mostly just a lot of ride-alongs and a lot of missed calls you find out about three days too late.

That's the part that always got me. Not the big stuff. The dumb, small, avoidable stuff. A CSR misses a call at 6pm on a Friday, the lead calls the next company on the list, and nobody even knows it happened until the numbers look soft at the end of the month.

So when I finally went and started my own thing, Service Emperor, I told myself that was the first problem I'd solve, before I spent a dollar on marketing. Dispatch first. Every single time.

That's the whole reason Sarah exists, the AI voice agent Josh and I built that answers on the first ring, day or night, and it's also the reason we've deployed over 200 automations across our own companies and the ones we've worked with since. Service Emperor runs at 4.9 stars across 100-plus reviews now with a BBB A+ rating, and honestly, dispatch is where most of that got built, not marketing.

On Sunday I'll walk you through exactly how we approached it, the order we fixed things in, and what to fix first in your own business, regardless of where you're starting from.

7 we wave the fee when someone asks three times T-4 (PM)
Preview Why we wave the fee (and what it says about our tools).

A lot of trades owners believe AI and automation tools are built for guys with a marketing department and a tech budget, not a five truck operation trying to keep the lights on.

I get why you'd think that. Half the software out there is built by people who've never run a service call in their life.

There's a small thing about how we run our own company that tells you everything about how we think about this stuff. Inside our own company, we have a rule, if a customer brings up the consultation fee three separate times during a call, we just wave it. Every time. Because if somebody's still hung up on a fee after we've explained it three times, that's not on them, that's on us for not showing the value clearly enough yet.

We run our AI and automation the same way. If it's too complicated to explain simply, we don't ship it. That's why Sarah just answers the phone like a person would, and why the custom GPT for SOPs takes messy voice notes, not a prompt engineering manual.

Truth is, most of this doesn't take a tech budget or a marketing department. It takes picking the right handful of tools out of the 750 we've already tested, and starting with the one thing that actually moves the needle.

Sunday, live, I'll show you where to start no matter the size of your shop.

P.S. If you've been burned by expensive software that didn't do what it promised, you're exactly who Sunday is for.

8 things I've genuinely never said out loud before Sunday T-3
Preview Things I've never said out loud before Sunday.

Three days out, so let me be straight with you about what Sunday actually is.

It's not a highlight reel of stuff you can already find on our podcast. It's the first time Josh and I are walking through this live, start to finish, in front of an audience, and there's a handful of things on that list I genuinely have not said out loud publicly before.

Some of what's coming:

  • The real order we fix things in inside a trades company, and why marketing is dead last on that list, not first
  • Sarah, live, answering an actual phone call in front of you, including the awkward parts where she doesn't get it perfect
  • The custom GPT build, from a blank screen to a working SOP generator, in real time, no editing, no do-overs
  • Which of the 750-plus tools we've tested actually deserve a permanent seat in your stack, and the short list of ones we quietly deleted

I can't put this in a video or a podcast episode and have it hit the same way. Half of what makes it useful is watching it break in real time and watching how we handle that, which you just can't fake in an edited clip.

P.S. Seriously, block off Sunday at 7pm EST if you haven't already. This one's not going up as a podcast episode afterward.

9 from $1M to $8M during a recession, then I did something dumber T-2
Preview From $1M to $8M, then I did something dumber.

I've told bits of this story before but not the whole thing, so here goes.

Before any of this, I was running dispatch and operations for somebody else's HVAC company, and we grew it from $1 million to $8 million, and we did that mostly during a recession, which if you've never tried to grow a business while the economy is actively shrinking, it is not the flex it sounds like on paper. It's a lot of long nights, a lot of ride-alongs nobody asked for, and a lot of finding out about a missed call three days after it already cost you the job.

There was one stretch in particular, I won't bore you with the whole thing, where I sat down and actually counted how many calls we'd missed after hours in a single month. The number embarrassed me. That was the moment I decided if I ever ran my own thing, dispatch would be the first thing I fixed, not the last.

So I started Service Emperor. Then, because apparently one HVAC company wasn't enough of a challenge, I co-own TriStar too, and yes, they compete against each other in the same market, on purpose, because it forces me to keep both of them honest.

Somewhere in there, Josh and I started talking about all this stuff on a podcast, Service Business Mastery, mostly because we couldn't find anybody else talking about dispatch and automation the way we were living it. That thing's grown to over 160,000 monthly listeners now, and last year The NEWS named me Top 40 Under 40 in the HVAC-R industry, which still feels a little strange to type out loud.

I'm not a tech genius, never claimed to be. I just fixed the boring, unglamorous stuff first, and dispatch stayed at the top of that list the whole time.

That's the whole reason Sunday's training exists. I want to show you the same order of operations that took me from missing calls at 2am to running two companies and a podcast that people actually listen to.

10 quick question before Sunday's training T-1 (AM)
Preview Quick question before Sunday's training.

Hey,

I want Sunday's training to actually be worth your time, not just worth mine.

So here's one question. What's the number one thing you're stuck on when it comes to dispatch, CSR calls, or AI and automation in your business right now?

Just hit reply and tell me. I read these myself, and I'll do my best to work your answer into what I cover live.

11 the shortcut 750 tools bought us T-1 (PM)
Preview 750 tools tested, here's the short list that stuck.

Tomorrow's the day, so let me stack up why this is worth an hour of your Sunday night.

Josh and I have personally tested over 750 tools inside real trades businesses, not demo accounts, not sandbox environments, our actual companies with our actual customers on the line.

Between Service Emperor and TriStar and the companies we've worked with directly, we've deployed over 200 automations at this point. Service Emperor runs 4.9 stars across 100-plus Google reviews with a BBB A+ rating, and the podcast where we talk about all of this, Service Business Mastery, reaches over 160,000 people a month.

None of that is me bragging for the sake of it. It's context for why I think Sunday's worth blocking off. Everything I teach gets run through our own businesses first, and if it doesn't hold up there, it doesn't make it into the training.

Tomorrow, I'm pulling back the curtain on the exact tools, the exact order, and the exact things we'd fix first if we were starting over today.

Preview Tonight at 7pm EST, here's what you'd miss.

Tonight, 7pm EST, I'm going live with The Dispatch-First Automation Workshop.

If you don't make it, here's what you'll miss:

  • Watching Sarah, our AI voice agent, actually answer a live call in real time, mistakes and all
  • The custom GPT build from a blank screen to a working SOP generator
  • The exact order Josh and I fix things in inside our own two HVAC companies, dispatch first, always

This is a one-time live training. I'm not putting this on the podcast, and I don't have plans to run it again anytime soon.
